Why most salary increase requests fail before they start

The most common mistake in a salary increase request is leading with how long you have been at the company or how hard you have been working. Those are not business arguments — they are personal arguments. Your manager may sympathize, but they need to justify the raise to their own leadership with something more concrete.

The requests that succeed are built on two pillars: what you have delivered and what the market pays for someone who delivers that. Both together make a case that is difficult to dismiss and easy to approve.

How to build your case before you write the letter

Before you write anything, spend 20 minutes gathering two things: a short list of your most measurable contributions over the past 6 to 12 months, and a salary range from two or three credible sources for your role and level. You do not need a long list. Three to five specific contributions with numbers attached are more convincing than ten vague ones. Revenue influenced, time saved, problems solved, customers retained — anything that connects your work to a business outcome.

When to send a salary increase request

The best timing is three to four weeks before your annual review, not during it. Sending the letter before the review gives your manager time to prepare, check budget availability, and go to bat for you internally before decisions are finalized. Raising it during the review itself is often too late.

If your company does not have formal review cycles, tie the conversation to a natural milestone: a completed project, a strong quarter, or a visible win. Raising compensation right after a clear success gives you the strongest possible context for the ask.
